The Project

The fleet was losing money. Nobody could say which buses, or why.

A city transport company was running its bus network at a loss, but the loss arrived as one big number. No one could say which buses were the problem, or whether the problem was the bus or the route.

This was a records-based investigation: we worked from the fleet's own records rather than measuring anything ourselves, so every finding traced back to the company's own data.

Each bus was costed from its records, separating the bus's fault from the route's: age, fuel use, repairs, and downtime on one side, route demand on the other.

The result: a clear list of which buses were losing money and why, so the company could act on facts instead of averages.

What was going wrong

The fleet's loss arrived as one big average. Averages hide the buses that lose the most and protect the ones that do not.

Without knowing which vehicles were the problem, every fix was a guess: replace buses, change routes, or both.

How we ran it

We went through the fleet's own records, bus by bus: age, fuel use, repair history, and downtime.

Then we separated the bus's fault from the route's, so a good bus on a weak route was not blamed, and a weak bus on a good route was not excused.

Where it landed

A clear, per-bus cost picture: which vehicles were losing money, and why.
